How to avoid excess luggage charges flying to India?

I am flying to Delhi from Manchester Airport, using alitalia (stop-off at Milan) - the luggage limit is 20kg and my luggage weighs 40kg! With a excess baggage charge of 11€ per kg, I obviously want to avoid paying excess baggage charges if at all possible - does anyone here have any suggestions on how to re-pack, how to avoid paying or any cheaper methods of getting my luggage to India?
